Xbox live is free on PC. Id say a platform that has around 50-60 million users by now combined and clearly will grow is pretty successful.
MS doesnt need to make hardware anymore, just look at how many companys are willing to make steambox's id imagine the would be even more companys willing to make xbox consoles since this was MS's original plan for the xbox and they never really wanted to make the hardware themselfs they just wanted a way to get their platform in front of peoples tv's.

but the real money maker here is XBL subs on the XB1 and 360. if they ditch that, then where are they going to make money from? they can try and support XBL on PC and try competing with Steam, GOG and origin. but they wont be able to win that fight.

Same way steam makes money, by taking a precentage of the sales, i think steam takes like 30% so all MS has to do is the same thing.
Your last part sounds like when the PS3 and X360 was launching, MS will never compete with Sony etc. With the right stratagy and the right games and since unlike steam Xbox live store is apart of everyones windows 10 pc's/smartphones/tablets/xbox consoles. Its all being joined as one platform this is what your failing to see imo.

Steam also doesn't have much in the way of expenses especially when compared to those concerning Xbox that Microsoft spends.
The only additional revenue stream XBL can "create" is similar to that of origin's method, sell games and services inacessible to Steam or other vendors. When it comes to multiplats, they aren't going to magically have the same number of sales, they have to take those from other vendors. Just like MS took PS customers from Sony. They also created a platform that offered what the PS3 couldn't. Unfortunately, for MS, Steam doesn't have those crucial problems, so the space isn't there to move into.
As for being on multiple joined platforms it has to compete with Steam on Tablet and PC, and App Store/Google Play on Mobile. With the exception of streaming or crossbuy, the actual benefit isn't all that clear.
