When FF8 turned out to be utter crap after FF7 was so good. It floored me so hard I'm still trying to get back up a decade later.
Seriously, though, I am not sure I was ever genuinely shocked by any twists in any game, though I'll readily admit to it if someone posts something that rook me by surprise.

Xenogears: "Soylent green is made of people??" Seriously though, it's an SRPG but in Front Mission for the SFC, when you find out what the enemy did to your missing girlfriend, and what you are forced to do at the end of the game, egads.
