Whenever people bring up Project Sora, it is assumed they are working on some single game, but given Sakurai's comment: "We've started a special project. We're not sure how it will sell or if it will be accepted. Our goal is not just to make a single game. We can promise that you'll be able to experience something different.", that seems unlikely.

He also says it is something Nintendo could not do, so that gives me three ideas..

  • Online: Project Sora could be working on Nintendos next online system. Project Sora was started right after the release of Brawl, a game known for not having the best online experience. Perhaps they are working on a friend code-less system.
  • MMO: Definitely something Nintendo couldn't do and could provide a constantly updated experience?
  • Head mounted display: I'm not sure about this one. Nintendo could do this one but their last outing (the Virtual Boy) didn't do so well, so maybe Project Sora is going to pick up where the idea left off.

Of course this could be all wrong and they could be working on some game, what do you guys think?

Nintendo has conquered many genres. But they haven't even come close to making progress online. This project may be the one to do it.

It's a good speculation, but i don't see why. Sakurai himself was originally opposed to putting online into Brawl (if you read his early comments on the game), and project Sora is his baby. He doesn't have the expertise needed to construct a full-blown online system

I see what you're saying, but his experience comment makes me think it is some kind of service or device with games built around it.

What do you think he means?

I'm expecting a puzzle game or an action platformer. This is the creator of Kirby and Meteos after all.
