So they changed the story enough to kill off everyone even though only 1 characters dies in the original, long after they leave Midgar but leaving only a party of 3 (presumably because programming a large dymanic character set is too much work?) Cloud Barret and Tifa?

This is sounding confusing. 

Yeah, it was Kitase. Nomura actually convinced him not to do it.

It wouldn't be Barret and Tifa that would necessarily survive, mind, just the other two you chose to take with Cloud.
