Hopefully Sony got something else out of this. I'd imagine they did, since if it just goes to 25% of profits go to Disney, Sony really got nothing.
And like so many people have noted, I think this was completely pulled by Disney because they realize they have fewer billion dollar movies in their future and need to get that profit from somewhere. Ep 9 is going through expensive reshoots and has a good chance at underperforming. They are running out of remakes that can pull that kind of money. Attendance at Disney parks are down. And they are going to start off losing money on Disney+, hoping it will be more profitable in the future.

Sony wouldn't be able to make movies with Spiderman appearing in other franchises, so they wouldn't gain anything from it either. Still, that's clearly a plus for Disney.
The merch is mostly avengers-focused and thus Spiderman is just part of the ensemble in that merch lineup. But I agree that Sony should be getting some part of that income, too. Maybe with the next deal...
Disney only gets 5% if the profits from the movie while Sony gets 95% from them, and they share the costs for making and promoting the movie about 50/50. In that regard those 5% are just to cover a part of their costs of making the movies in the first place.
It's not superb, but Sony clearly sits there with the short straw in it's hand. Making Spiderman movies outside of the MCU risks getting ignored or review-bombed (and probably both) from fans of the MCU. Since the amazing Spiderman 2 just made enough to recoup the costs of the movie, risking to loose any further audience is certainly not a good idea. So better keep Spiderman in the MCU if they want to use him again in any way in the forseeable future. Also, they are still free to make non-MCU movies with the Spiderman license (like into the Spiderverse, or their villains-focused movies like Venom) where Disney get's exactly squat.
